Most AI projects die
between demo and deploy.

There's a specific kind of failure we kept being called in to clean up. A promising prototype. An excited room. Then months of silence, and a system that never quite made it into anyone's hands. Nobody could point at the moment it stalled.

It stalls in the same place almost every time — the gap between something that works once and something that keeps working unattended. That gap is not a modelling problem. It's evals, guardrails, integration with systems that predate the cloud, monitoring, rollback, and someone owning it on the Tuesday after launch.

That gap is the whole job. It's unglamorous, it's where the actual engineering lives, and it's the reason we exist. We named the firm after it: the missing x element — the part everyone skips.

So we do the least fashionable thing in this industry: instead of telling you we can build it, we built it, left it running, and put it on the website for you to break.

A demo that can't go to production isn't a demo. It's a mood board.

Anything can be made to work once, on a curated example, in front of an audience. The engineering that matters is everything after that: the eval suite, the failure paths, the rollback, the thing still running correctly in month nine when nobody's watching.

If it can't cite the source, it shouldn't be allowed to answer.

Ungrounded generation is a liability dressed as a feature. Every system we build is wired so an answer either traces to a real retrieved passage or gets refused — because a confident wrong answer in front of your customer costs more than the whole pilot saved.

"I don't know" is a feature we deliberately build.

Most AI failures in production aren't the model being wrong. They're the model being wrong and sounding certain. We treat the refusal path as a first-class piece of engineering, not an embarrassing edge case to hide.

The cheapest thing that solves it wins.

Plenty of problems labelled "we need AI" are actually a scheduled job, a better query, or a form with three fewer fields. We'll tell you that, even though it's the version of the answer that bills less.

You should own everything we leave behind.

Source, prompts, evals, runbooks, and the reasoning behind the architecture — handed over, documented, and yours. If replacing us would be painful, we've built it wrong.

Bolt a chatbot on and call it transformation

If the honest fix is a better workflow rather than a language model, we'll say so — and we'd rather lose the engagement than ship theatre.

Hand over a black box

No opaque vendor lock-in, no undocumented prompt spaghetti, no architecture only we can maintain. You get the source and the reasoning.

Quote a number we can't stand behind

We won't promise an ROI multiple before seeing your systems. Any figure invented at proposal stage is a figure someone has to explain away later.

Ship without an eval suite

If we can't measure whether the system is still correct next quarter, it isn't finished — regardless of how well it demos today.
