Adoption metrics are not value metrics

Logins and prompts tell you people tried the tool. They don't tell you the business got better.

Usage dashboards are easy to produce, so they get reported. But high usage can accompany low value, and modest usage can accompany large value in the right workflow.

Separate the layers

  • Adoption — who uses it and how often.
  • Behaviour — what changed in how work is done.
  • Outcome — what changed in cost, speed, quality or revenue.
  • Sustainability — whether the effect persists after the novelty.

Report outcomes first and adoption as supporting evidence. If you can only report adoption, say so honestly.
