An AI capability roadmap: skills, data and platform in the right order

Most roadmaps list use cases. Capabilities decide which use cases are possible next. How to sequence the foundations that make each project cheaper than the last.

A list of projects is not a roadmap. Each project either strengthens the organization's ability to do the next one or it doesn't. Plan the capabilities deliberately and the use cases follow.

Three capability tracks

  • Data — which sources are cleaned, connected, owned and documented. Prioritize the ones several use cases share.
  • Platform — model access, evaluation tooling, logging, security patterns and deployment, built once and reused.
  • People — who can specify problems, evaluate outputs and run systems; who needs training and who needs hiring.

Sequencing

Choose early use cases that build shared capabilities, such as one clean customer-knowledge source or a reusable evaluation harness. Each project should leave behind something the next team can use, and the roadmap should say what.

Ask of every project: what will this make easier for the project after it?
