Microsoft's 2026 Work Trend Index: organisations, not individuals, limit AI's value

A survey of 20,000 AI-using knowledge workers finds that the organization around the person explains more of AI's impact than the person does.

Microsoft and LinkedIn published the 2026 Work Trend Index on 5 May 2026, based on a survey of 20,000 AI-using knowledge workers across 10 markets and telemetry from more than 100,000 Microsoft 365 Copilot chats. Microsoft sells the tools being measured, so read the findings with that in mind.

Selected findings

  • Organizational factors account for 67% of AI's reported impact, versus 32% for individual factors.
  • Only 26% of AI users say their leadership is clearly and consistently aligned on AI.
  • Active agents in Microsoft 365 grew 15 times year over year, and 18 times in large enterprises.
  • 16% of respondents are classed as 'Frontier Professionals', and 80% of them say they produce work they could not a year earlier, against 58% overall.

What to do with it

If organization-level factors matter most, then rollout planning, leadership alignment and workflow redesign deserve at least as much budget as licences. Training individuals while leaving processes unchanged is the weaker bet.

Agent counts rising 15 times says nothing about agent quality. Pair adoption data with outcome measures.
