Pilot-to-production: the gate criteria that stop zombie pilots

Pilots linger because nobody defined what 'good enough to scale' means. Write the gate before you start.

A pilot without a decision date becomes a permanent experiment. Gate criteria give the organization a way to say yes, no or not yet.

Typical criteria

  • Quality: accuracy and error rates on a representative test set at or above the target.
  • Value: the measured improvement over the baseline covers the full run cost.
  • Adoption: the intended users actually use it.
  • Risk: security and compliance reviews complete; incident process in place.
  • Operations: named owner, monitoring and support arrangements.

Set the criteria and the review date at kickoff. Changing them afterwards to fit the result defeats the purpose.
