The first 30 days of an automation pilot: what to measure

Pilots drift without agreed measures. A short list that keeps everyone honest.

Decide the metrics before launch, record the baseline, and review weekly. Otherwise the pilot ends with opinions instead of evidence.

Measure

  • Volume handled and share completed without human help.
  • Accuracy — sampled and checked by someone independent.
  • Cycle time from receipt to completion.
  • Human time per item, including review and correction.
  • Exceptions by reason.
  • User feedback from the people who work alongside it.

A pilot should end with a decision: scale, adjust or stop. Write the criteria for each in advance.
